Once a team is clear about its leadmeasures, their view of the goal changes.
Let`s take a look at what happened when Beth Wood, a grocery store manager, set out to achieve a very challenging goal of increasing year-over-year sales.
Beth called in Bob, her bakery manager, toget his support in improving their sagging year-over-year sales numbers.
Bob is a good-natured manager and, on a typical day, he would likely have said “Sure, Beth, I`d be glad to help,” even if he didn`t have a clue what he could do to drive more sales. On this day, however, Bob had reached his limit and wasn`t in the mood to just go along.
“You want improved sales?” he said sarcastically “Knock yourself out, Beth.”
Startled by Bob’s response, Beth came back quickly “Look,Bob, I can’t do this alone. You’re closer to the customers than I am and you’recloser to your employees than I am.”
Now, Bob was really frustrated. “What exactly would youlike me to do? It’s not like I can hit people over the head and drag them into thestore. I run the bakery. If you want a bagel, I’m your guy.”
I: Interpretation
Actually Bod and Beth all would like to help the store improve sales. But two things are holding him back: one, he doesn`tknow how, and two, he doesn`t think he can. Bob is representative of s many people. They can see the rock all too well. The problem is that they just don`t see the lever.
So how to focus on the lever otherthan the rock?
Act on the lead measures.

what are lead measures?
The listening part, reading part,writing part and speaking part all get at least 6.5.
Writing part and reading part are mystrengths. So I put my most time to practice listening part and speaking part. And then, every morning I get up to practice listening for 30 mins. And my spoken English was not good, therefore, I spend one hour to practice spoken English through APP (Interesting English dub) and train my thinking in English.
【Suitable application】
Once the lead measure cannot be decomposed, only you should do is taking action.
Focus on the most important measures and ignore most insignificant part of the WIG.
A1: Appropriation
I` really like to get the offer from the Hosting foreign supervisor. However, I can see the rock but ignore the lever. The students of Sponsored PhD must meet requirements from the CSC. One of requirements is English language qualification (e. G, IELTS, TOEFL, etc) and the other is the off from Hosting foreign supervisor. Though I know the two requirements are important part, I don`t know how to start. From 1th September, I made a plan for preparing IELTS. However, I has just completed a few results. The Invitation Letters I wrote were sending only 5 letters to various foreign supervisor.
So far as I know, every successful applicant was sending over hundreds InvitationLetter, and got 1-5 offers. So, I felt not good. Because it had taken so long to take actions. At the beginning, I used a lag measure to drive my goal so that I put them off again in a habitual way.
A2:Next action
1. Set up a clocking in attendancesystem.
2. Practice 30 mins for listening partat 6:30 am.
3. Speak 30 mins for speaking part
4. Once one day was missed, I will clock out from the first day once again.
